Forging Decarburization Control
Abstract: Decarburization is the quiet defect of the heating stage. Once surface carbon is burned away, hardness drops and heat treatment produces soft spots. Causes, atmosphere control, soak time, and the machining allowance that has to cover it.
Main text: Decarburization is the loss of carbon from the surface layer of a steel billet during high-temperature heating, as oxygen, water vapour and carbon dioxide in the furnace atmosphere react with the carbon in the steel. Depth ranges from a few tenths of a millimetre to two or three millimetres, depending on temperature, time at temperature, and atmosphere composition.
Fully decarburized layer: carbon is almost entirely gone, the room-temperature structure is ferrite, hardness and strength are both low, and austenitizing will not produce martensite.
Partially decarburized layer: carbon content falls gradually from surface to core, producing a hardness gradient. This is the layer most often missed, because after etching its colour stays close to that of the matrix.
Depth is normally measured metallographically to GB/T 224. For critical parts a microhardness traverse from surface to core is used, taking the inflection point as the boundary.
1. Excessive heating temperature. The rate rises roughly exponentially with temperature and accelerates sharply above 1,200 °C. Overheating and decarburization usually happen together.
2. Long soak at temperature. Large furnace loads, slow heat-up, waiting for the press, re-heating after a stoppage — the longer the billet sits in the hot zone, the deeper the layer. In batch production this is the most common cause.
3. Oxidizing atmosphere. A high excess-air ratio, fuel containing water or sulphur, and poor furnace sealing that draws in cold air all aggravate it. A reducing or neutral atmosphere limits it markedly.
Atmosphere control: trim the air/fuel ratio toward slightly reducing combustion and avoid large excess air. Measure flue gas composition periodically rather than judging by flame colour.
Protective heating: use a protective-atmosphere furnace for critical forgings, or pack media such as cast iron turnings, charcoal or spent carburizing compound for small batches. Anti-scale coatings are another option.
Temperature and timing: set a maximum heating temperature per grade and write it into the process card. Shorten the hot-zone dwell. For volume production, induction heating raises temperature quickly and holds it briefly, producing far less decarburization than a flame furnace.
Allowance as backstop: the machining allowance per side must exceed the measured decarburization depth. Otherwise a soft layer survives heat treatment and only appears after finish machining.
High-carbon and high-carbon alloy steels are the most sensitive: spring steel, bearing steel, tool steel and high-chromium die steel all need close control. Medium and low-carbon steels are less prone, but will still exceed limits given long enough at temperature.
Silicon- and aluminium-bearing grades also decarburize readily. Flag them separately on the process card with a lower ceiling temperature.
First, the assumption that decarburization can simply be ground away. With insufficient allowance it cannot: the soft layer remains at the finished surface, induction hardening produces soft spots, and the batch is reworked once hardness inspection catches it.
Second, judging depth from the spark pattern on a grinder. That tells you whether decarburization is present, not how deep it goes. Parts with hardness or metallurgical requirements need the standard measurement.
Summary Decarburization is a hidden cost of the heating stage. Control comes down to three variables — atmosphere, temperature and time — with machining allowance as the backstop. Measure depth per batch on critical parts; do not estimate from experience.
